The Ability vs. Will Framework

Diagnose performance issues in 60 seconds and know exactly how to respond.

When someone's underperforming, your response matters. Are they missing skills, motivation, or just unclear expectations? This framework helps you quickly diagnose what's really happening—and choose the right conversation to have next.


When to use this tool

  • Someone on your team isn't meeting expectations

The framework

Understanding each quadrant

High Ability, High Will

"The A-Player"

They have the skills and the drive. Give them space, stretch assignments, and get out of their way.

Manager action: Delegate more. Ask what they need from you.

Low Ability, High Will

"The Eager Learner"

They want to succeed but lack skills or experience. Invest in training and coaching.

Manager action: Create a development plan. Pair them with a mentor.

High Ability, Low Will

"The Coaster"

They can do the work but aren't motivated. Dig into why—burnout, unclear goals, or wrong role?

Manager action: Have a direct conversation. Explore what's changed.

Low Ability, Low Will

"The Wrong Fit"

They lack both skills and motivation. This usually means a role mismatch or deeper issue.

Manager action: Set clear expectations. Decide if this is fixable or a PIP situation.


Questions to ask yourself

  • Have I clearly communicated what success looks like in this role?
  • Am I assuming malice when it might just be confusion?
  • What evidence do I have for my assessment—or am I just reacting?
  • Have I given them the tools, training, or context they need?

Questions to ask them

  • Where do you feel most confident in your work right now?
  • What's getting in the way of doing your best work?
  • What support or clarity would help you succeed?
  • On a scale of 1-10, how clear are you on what's expected?
